Hidden AI costs threaten workforce ROI, Gartner warns CHROs

Gartner has issued a warning to chief human resources officers (CHROs) regarding three hidden workforce costs associated with AI adoption. The research firm identified rising talent costs, strain on pay-for-performance systems, and unplanned layoff expenses as key areas of concern. These findings were presented in a report aimed at HR leaders navigating AI integration.

According to Gartner, demand for AI skills has driven compensation to three to four times that of the average worker. This premium is straining corporate budgets and complicating existing pay structures. The strain on pay-for-performance systems arises because AI roles often command fixed high salaries that do not align with traditional variable compensation models. Additionally, unplanned layoff expenses occur when AI displaces existing roles, triggering severance and restructuring costs that organizations did not anticipate.

The report advises CHROs to proactively model these costs into their workforce planning. Gartner suggests that failing to account for these hidden expenses could undermine the return on investment (ROI) from AI initiatives. The warning comes as more companies accelerate AI adoption, often without fully understanding long-term financial implications for their workforce.
